Factory Disruption Tabletop: Test Decisions Before an Outage
Run a discussion-only factory disruption exercise with fictional injects, an observer worksheet, decision checks and evidence-based corrective-action retests.

Run a factory disruption tabletop as a discussion with fictional events, named decision owners and an observer log. Test which information and authority the team can actually find. Close each gap with an owner, due date and a repeat exercise that demonstrates the correction.
A production plan can work on an ordinary day and leave people unsure when two assumptions fail together. Rehearsing the decision path gives a planner, stores lead and quality lead a chance to find those gaps before they face a real order at risk.
This exercise uses fictional records in a meeting. It does not stop equipment, change stock, simulate a dangerous condition or issue real instructions to suppliers and customers. Emergency response and equipment operation remain governed by the site's approved procedures.
Choose one question the exercise must answer
The operations manager sponsors the exercise; a facilitator presents the scenario and an observer records evidence. Participants should include the roles that would make or authorise the selected decisions. Use it after a continuity-plan change, a disruptive incident or a recurring complaint that nobody knows who should act.
For a first exercise, ask: “Can we establish the order impact and an authorised response when a critical delivery is delayed?” Prepare fictional orders, material balances, approved alternatives, contact roles and the relevant plan version. Mark every page EXERCISE. Agree a stop phrase in case a real incident requires attention.
Ready Business treats training, testing and exercises as parts of business preparedness. The worksheet below is our own operational planning exercise; it is not a substitute for emergency training.
Introduce the complications one at a time
| Exercise time | Fictional information | Decision to observe |
|---|---|---|
| Minute 0 | A supplier moves a critical delivery by one day | Who establishes affected orders from current records? |
| Minute 8 | Stores reports a smaller usable balance than the planning sheet | Who reconciles the difference and identifies the authoritative status? |
| Minute 16 | A proposed alternative has no current technical approval | Who can reject or review substitution without silently authorising it? |
| Minute 24 | The planned decision owner is unavailable | Where is the authorised cover route, and what must remain on hold? |
Let participants use their plan and normal reference records. The facilitator should not rescue them with the missing answer. Record what they found, where they found it and what remained uncertain. A discussion about what someone would usually remember is different from evidence that another authorised person can locate it.
Record gaps as testable corrections
| Observation | Record before closing the exercise |
|---|---|
| Decision attempted | Role, information requested and response reached |
| Evidence available | Record or plan section actually located |
| Gap | Missing data, unclear authority or conflicting instructions |
| Consequence in this scenario | Which fictional commitment remains unresolved |
| Correction | Specific change and accountable owner |
| Retest | Scenario, expected response and date |
| Closure evidence | Record showing that the corrected route worked |
Illustrative finding: the cover person can see stock quantity but cannot determine which quantity is on quality hold. The correction is to make the approved usable-stock status reachable through the permitted role. “Communicate better” would not define a test.
For the retest, present a new fictional balance of 120 units, including 30 on hold. The participant should identify 90 usable units and preserve the hold. This arithmetic does not authorise consumption or release; it tests whether the decision uses the right status.
Close the exercise without declaring the plan proven
Review the observations with participants, distinguishing an unavailable record from a role that was never authorised to access it. Assign every unresolved gap an owner and due date. Accept the exercise deliverable when decisions, evidence and gaps are documented; accept each correction only after its retest passes.
A successful discussion does not prove physical recovery time, supplier response or performance during a real emergency. Record the scope and conditions tested. For subsequent exercises, change one assumption that could expose a different weakness rather than repeating a familiar answer sequence.
We support versioned SOPs, role-based forms and related records in Optiwise. Configure an exercise record and link corrective actions to the plan version. Keep fictional exercise records clearly separated from live production transactions. For an actual consequential choice, retain its decision and rationale.
Tabletop exercise questions
Should the facilitator announce every complication in advance?
Share the scope and objectives in advance. The facilitator can reserve individual fictional injects so the team must apply the plan rather than recite a prepared answer.
What if a real problem appears during the meeting?
Pause the exercise and use the site's real escalation procedure. Record where the exercise stopped; do not mix exercise messages with operational instructions.
Bring one continuity-plan gap to an Optiwise demo and map the record needed to close it.
